Scenario: Puzzle

As an action learning coach, how would you handle the following situation: The presented problem is how do I update the operating system on my laptop.

    Explain to the presenter that. There are many tools to fix the problem. Action Learning Session will help the complex and compliated problem that can’t be easy to fix or handle. Can’t find the exactly solution. No manual to help. It’s not like the missing jigsaw which just need that piece to fill in.

    I wil point out to the presenter and ask him/her, what make him/her come up with this question?

    Wait for the response and notice his/her non-verbal and verbal languages. May ask to check feeling, thinking for exploration.

    As the Coach, in the situation like this, I would remind the team that within Action Learning, the ideal problem is one where the possible solutions may not have been full explored and that there is no single right or wrong answer.

    Neither is is simply a puzzle, where a single correct answer has already been determined and written down or contained within a manual or policy.

    For that reason, because the problem they have proposed is one of the above, I would recommend to the group that they do not use the Action Learning approach in this case.

    As a Action Learning Coach I will explain that this is a kind of “puzzle problem” because there are many, many possibilities and tools to solve this problem.

    Than I will invite him to explore in Action Learning session the problem root maybe “why” this kind of situation could be a problem for him? And with the group support could explore the deeply this situation.

    I will ask the problem presenter and team members.
    How is this problem complicated in solving problems?
    Who can solve this problem for you? Must be a specialist to do it?
    How does this problem create learning for the team?
    Is this problem suitable for using action learning?

    They will know by themselves that This problem is not suitable for using action learning.

    I would ask team members,
    “Does anybody remember what kind of problem is suitable for Action Learning?”
    “Please share us what is the suitable problem or challenge for Action Learning”
    “Is the presented problem really a problem for us or just a puzzle for some technical guy?”
    If no one can answer, I have to explain them the right problem type for Action Learning.

    I would explain to the problem presenter that this is a kind of “puzzle problem” because there are existing solutions and tools to solve this problem, and there is an either/or kind of answer. I would then remind the problem presenter and the team that a suitable problem for action learning is one where the problem is more complex and does not have an either/or solution. I would then invite the problem presenter to explore something like what makes updating the operating system on a laptop difficult or unclear, looking for more of the root cause of why this is a challenge. In most cases, I would mostly likely have had an advance conversation with the problem presenter before the session with the team to have explained the kind of problem Action Learning is most effective at solving and vetted their problem in advance.

    As a coach, I would ask that members of the team to find a way to update the operating system on your laptop is a complex problem or not?
    Or may be questioning if that will update the operating system on your laptop to do? The answer is probably not going to find someone who can ….

    I would ask for Problem Presenter to review what he proposed that a vacuum is Pํ what the problem is, he’s looking for an answer or not?

    If yes,I may be reviewed together with all members of the team that is right for Action Learning is the kind of problem
    If not, I will be given an opportunity to explore a Problem team and Presenter that this situation is a problem for him?

    I would check with the group: What should be the qualities of the problems used in action learning? If they did not remember, I would respond: the problem must be important, urgent, real, and without prior resolution. Then he would ask another question: How do you evaluate the question chosen by the group?

    I would explain that the kind of problem that must be worked out in the Action Learning sessions are those for which you do not have an existing solution. The solutions will be created during the Action Learning session. Problems that already have a solution, like this one, are called a puzzle problem.

    I would ask the problem presenter, “why is it that you feel action learning is a good approach to helping you solve this problem?” Depending on the response, I might add, “does anyone recall the characteristics of an ideal problem for action learning?” Likely, someone on the team would help to shine a light on the fact that this is a puzzle rather than a complex problem.

    If necessary, as coach I would continue helping the team recall the criteria for a good action learning problem through asking open-ended questions such as, “what makes a problem complex?” or “why is action learning well suited to complex problems?”

    If nobody else did, I might also ask something like, “why are you having an issue solving this problem?” This may lead to discovering that the root of the problem is more complex, such as a lack of support systems or clearly defined processes. As coach my goal would be to initiate the team’s curiosity around the real problem as quickly as possible and let them take over the questioning. If it became clear that there was not a compelling problem behind the presented puzzle, I would ask if there were a more suitable problem to address as an action learning set.
