Scenario: Pre-existing Condition
Two team members were arguing in the hall before the set started. As soon as one says something, the other rolls their eyes and mumbles something under their breath.

How are we doing focusing on the current issue? Why is it important that we stay focused on this problem, and not on other circumstances? How can we show that we are focused on the current problem.

I have interpreted this scenario as something taking place before the meeting and that it may have nothing to do with the A/L session itself so would not assume that it is related. It seems to me that the best approach would be to commence the session as normal and intervene as necessary if it becomes apparent that whatever was being discussed prior to the meeting is affecting the dynamics of the meeting and specifically those two individuals
If it is, then I would intervene as coach and ask the group if they have noticed anything and then take if from there.

During a brief intervention ask the following questions: How important is it to respect the view of each group member? What is the impact on the group when questions and comments are not shared with all members of the group? How can we improve on our focus to help the problem presenter?

I heard some heated discussion in the hallway before we got back into process. Did anyone else notice it? How are we valuing others’ viewpoints? What’s the impact if we don’t value diverse opinions? What should we do to move forward?

As an Action Learning Coach, I will intervene by asking the questions: Team, how are we in terms of our responses to the questions? What is the impact of our responses to the entire team if we continue this way? How can we move forward to stay focused on our goals?

I’ll remind everyone on the ground rules, emphasizing diversity & commitment to learning. I’ll also use this opportunity to remind everyone on their leadership competencies. If the mumbles & eyes rolling continues I have to do another intervention.

First, I am making some assumptions that this is not the first AL I am coaching for the team. Hence, I will discern if it’s situational-based or personality-based in this instance. If it is a one-off situation, I will not intervene if the member did not continue to be showing her attitude. If not, I will remind them about the objectives and ground rules and ask:
1) Team, how present are we for this AL session?
2) What may any learning hindrances you are experiencing?
2) What do you suggest we can do to serve the team’s learning going forward?

I would start with the standard 3 questions (How are we doing as a team on a scale of 1 – 10? What are we doing well? What can we do better?) in hopes that the team self identifies. From their I would quickly move to questions around the behavior as the behavior is the concern – not the individual.
If no one mentioned it I would choose a future, positive questions to plant the seeds to move the behavior in that direction.
How are we doing respecting each others’ viewpoints?
Why is it important that we respect diverse viewpoints?
How can we be more open to everyone’s viewpoints?
