I would ask the team, “How would the team like to get the new member up to speed from the progress made in the day prior?”

I’m not sure that this should be accepted. It could have a negative effect. The team composition should typically be agreed upon at the first stage, and then adhered to. If it’s accepted, then why not a 2nd or 3rd or 4th team member?

At the beginning of the session, I would speak to the team, “Now our discussion is half on the way, and this afternoon we had a new member joining us. What we could do before the start of the discussion in order to ensure every member can participate freely and maintain the learning effect?” “What exactly we could do to help the new member really join us so as to have a good team discussion?”

Considering that the integration of this new member may have been out of scope, it is appropriate to start the session with a warm welcome to the entire team, followed by asking Who on the team can help us remember how the definition of the problem we are working on came out? Can anyone else help mention what actions we agreed to take? What is the importance of working well with our questions? Okay, now let’s remember what are the basic rules of LA?

I would get the context of why the new person was joining in the middle of the session. If it is non-negotiable that this person would be included, I will raise this up to the group. [What]: In a scale of 1-10, how well did you do as a group yesterday? I will then follow up with “Now XX has been asked to join your group today. [So What:] What might be the impact of XX joining us today? [Now What]: “With XX as a new member of the group, what can we do to ensure that we do as well as we did yesterday or even better?”

I would prioritize the group’s decision-making while aligning with its principles. I’d say:

“In Action Learning, the group drives its own learning and decision-making. If you believe adding someone will benefit the process, I support that choice. Let’s consider how to bring them in effectively without disrupting our progress—what steps do you think we should take?”
