Scenario: Repeat Behavior

As an action learning coach, how would you handle the following situation: The team decides they should be asking each other more questions instead of just asking questions of the problem presenter. However they continue directing all of the questions to the problem presenter.

    Intervene the team by stated the 2 ground rules of action learning to the team.
    ” Before we continue our session we would like to check in: How is the team doing?
    Have we apply our 2 ground rules? what are they? How do we want to pursuit from here? Now who has the next question? “

    As an action learning coach, I would intervene by reminding the team of their previous decision then applying SID Intervention Model with a specific approach, as follows:
    – Hello team, let me remind you that our team previously decided that we should be asking each other more questions instead of just asking questions of the problem presenter. However, I noticed that all the questions were still directed to the problem presenter so far. What is happening?
    – What is the impact on the team if we keep directing all the questions to the problem presenter?
    – How do we prevent this from happening again?

    This may be a learning opportunity for the team, so I would intervene by asking:
    Team, I have observed that all you decided you should be asking each other more questions instead of just asking questions of the problem presenter. However, I observed that you are continue directing all of the questions to the problem presenter. Did anyone else observed this too?
    What is the impact of that on the team? (This impact is about the team didn’t apply the decision agreed before; but not only about the questions all directing to PP.)
    How do we want to handle it? (what if the same situation happen in our work place?)

    I would start off by asking the group –

    1) How do we think we are doing as a group? On a scale of 1-10, where do we stand?
    2) Do we have a good understanding of the problem statement?
    3) Have we owned the problem as a team or are we still trying to help the problem presenter at an individual level?
    4) What can we do, based on what we signed up as learning opportunities at an individual level as well as collaborate better to solve this problem as a team?

    I would remind the team on the AL ground rule –
    ” Team, how are we doing in asking questions? May I remind everyone on the ground rule, Anyone can ask anyone questions. WHo has the next question.”

    As a Coach, I will ask the team:
    – How are we working as a team?
    – On a scale of 1-10, How would each of you rate the team’s teamwork effectiveness?
    After thay, I will ask Problem Presenter:
    – How do you feel about the members’ constant questions?
    – What were the things you got help from the members’ questions?
    – What do you expect in the next minutes?
    Coach will continue to ask the team:
    – What if our team keeps asking questions for Problem Presenter continuously?
    – What will our team do next to improve the teamwork efficiency of the whole team?
    – How does our team prevent this from happening again?
    Follow theo process.

    I would start the intervention with a remind what Team had decided and followed with SID as follows.
    – Team, remember we decided together to ask questions to each other, not only to PP. Do you notice that all the questions were still go to PP (yes/no) ?
    – If we still continue asking only PP, what would be the impact to the team ?
    – As a team, what should we do to improve the situation ?

    This can be a great learning opportunity. It may happen during the problem defining process when team members want to collect as much info as possible from PP. The key question is to ask WHY the team repeatedly directing question to PP. the answer could be very interesting. I don’t think it is just simple forgetting the agreed upon rule. I would also observe if the nature of questions and the info shared by PP are largely repeated as well. What do they want to achieve by keep directing similar questions to PP, and how can team be more effective to get the info that they want? how can the team help each other to get what they needed to define the question.

    As an action learning coach, I would handle the following situation by using SID as follows:
    1. Check in with the team: “I noticed that you’ve been directing all of your questions to the problem presenter even last time you decided that we should be asking each other more questions instead of just asking questions of the problem presenter. What is happening?
    2. Remind the team of the ground rules
    3. Ask the team “What will happen to our team if you continue?”
    4. How to we prevent this from happening again?
