Scenario: Prioritized Problems

As an action learning coach, how would you handle the following situation: The organization has prioritized multiple problems for multiple teams to work on. The teams are arguing that they all need to work on the top priority problem.

    First that comes as question to the team is: “Why is it so important for all the teams to work on this one particular problem?” and “What we learn out of this situation?”. Than my reaction would depend on the answers that I hear from teams. Probably, we would need to work on a kind of solution that helps us to decide who works on what as the organization expects to work on multiple problems not only on 1 of them.

    As an Action Learning coach, I’ll ask the following questions:

    1. I observed the teams are arguing that they need to work on the top priority problem from the multiple problems presented by the organisation, how are we doing as a team on a scale of 1 (poor) to 10 (excellent).

    2. Depending on the feedback, the following follow up questions would be asked:
    – what does the score of 2 or 3 mean to you? (as they are arguing, some members may rate as low – address to those who give the such score)
    – what does 5 or 6 mean to you? (some may see it as a good way to discussion in deciding which problem to work on – address to those who give the such score)

    3. What can the team do to move from 2 or 3 to a higher score (closer to excellent)?

    The prioritization of the problem is very important. If the organization has many issues, issues for the team to decide. I will invite the team to review the problem. And let the team decide which problem to solve as the first problem in order to be most effective.

    As an Action Learning coach, I will:

    1. As each team to list out in terms of the different problems a score of 1 (least Priority) to 10 (Most urgent priority) on their priority to each of the problem that they are faced with

    2. Then I will ask each team, out of that list they have listed out, to give a score on which of the problem they believe they are most comfortable to handle first, and to explain the number of each score.

    3. Finally based on their respective team scores, the next question to them is how they can come to an understanding with the other teams which of the problem the respective teams will work on.

    I would ask on a scale of 1 to 10 how much they are aligned with what was requested by the company. What they are doing well and what they can do better.

    As an Action Learning Coach, I will intervene as below:

    – Coach: Hello team, as a representative of the organization, could you list down 3 criteria you would to consider when it comes to deciding which problem needs to be prioritized?
    => Team members create different criteria
    – Coach: Do we see the consistency in the list from all the team members?
    => No
    – Coach: What is the result of this inconsistent criteria if you use these to prioritize the problem you want to work on?
    => We head to different directions. / Conflicts occur.
    – Coach: How can we prevent these consequences?
    => We need to agree on how to decide the top priority problem.

    As an AL coach, I’d help the team to realize what are the top priorities for them as a team not as individuals. Then I will let them think about the consequences if they keep arguing without consensus. Finally, let teams decide on the priorities.

    I would intervene:

    1. Team, how about our team problem? What’s the importance in focusing on top priority problem? And why?
    2. What would happen if team doesn’t prioritize them?
    3. What do team decide in order to solve this problem?
